The main idea of OKR started simple with two basic questions:

  • Where do I want to go? (Objectives)

Objectives are both emotional and motivating, and define a specific direction the company is heading towards.

  • What can I do to get there? (Key Results)

Key Results are the measurable steps that need to be taken to achieve the Objective.

The OKR Process Overview

Each component of the process ensures the smooth and successful implementation of OKR. They have a reciprocal effect on each other and are thus recommended to be taken as equally important.


The mission statement is a brief description of the company's purpose and provides the foundation for OKR.


Mid-term goals defined as one year Objectives are the linking part between the mission statement and the OKR cycle(s). They are basically one-year goals set on a company level.


The OKR Planning is where OKR are set for the cycle, both on company and team level. Input for the planning sessions is given from both top- down as well as bottom-up.


Weekly inspect and adapt meetings help to synchronize the implementation of OKR and increase commitment of everyone involved. They show the level of achievement of each Objectives with its respective Key Results.


The Review meeting at the end of the cycle gives an opportunity to grade the OKR and assess overall goal achievement. The grading itself follows a structure that is the same for everyone within the company.


During the retrospective, the team reflects on what happened in the iteration and identifies actions for improvement going forward (from a systemic point of view).


The OKR Process: Architecture


Most companies and even leadership teams lack a clear understanding of where the company is heading and what each team and employee can contribute to make that happen. The pyramid breaks the process down into tangible parts - yet, in real life, all of it is working together like clockwork.   Values and purpose serve as an underlying glue to the company structure. If set and understood well, they make a company cohesive, generate trust and enable inclusivity.   In a facilitated OKR implementation process, leadership teams are guided through this process to ensure alignment and a clear definition of the company's values, purpose and vision.

On-boarding Session & Assessment

At the beginning of any OKR assignment, the Collective IQ team conducts an on-boarding session to assess the individual needs of the client. With this clarity, a customised roadmap and training program is created to support a successful and sustainable OKR implementation.

OKR Training Program

Depending on the client's needs, the Collective IQ team designs an experiential training program. This can be done both online and on-site. Gamification and coaching elements are used to deepen the client's awareness of their progress and how the OKR framework can be embedded in the organizational system.

Review and Follow Up Interventions

After the on-boarding and implementation process, the OKR implementation is usually completed by a review and, if needed, further interventions such as leadership coaching, relationship coaching, communication training programs and workshops on team effectiveness.
